Start with a single purpose: the meeting exists to translate trusted metrics into timely decisions. Be explicit about the questions you will answer every week—Are we on track? What moved? What needs intervention?—and what you will not debate—methodology rabbit holes, pet metrics, and scope creep. Keep the north star visible and the noise on mute.
Name the roles and enforce them. The facilitator protects time and flow. The data owner guarantees metric lineage and quality. The decision-maker commits to choices in the room. The scribe captures outcomes and assignments. When everyone knows their lane, speed follows and accountability sticks.
